The 90-Day Defensibility Roadmap

The question most general counsel ask after reading the Blueprint is not “what should we do?” but “what should we do first?” The 90-Day Defensibility Roadmap answers that question.

The roadmap sequences 12 milestone-based actions for legal functions at the Foundational or Operational Maturity Band. Each milestone produces a concrete output. Together they produce the evidence pack a general counsel can place before a board or regulator within 90 days.

The three phases

Phase 1 — Days 1–30: Governance baseline

  • Run the Free Baseline Diagnostic — establish Maturity Stack placement.
  • Draft the AI mandate (Pillar 1 — STR-01).
  • Name the AI governance lead and define the escalation path.
  • Create the initial AI use case register (list what is currently deployed).
  • Begin the AI Bill of Materials (name every AI system and vendor).

Phase 2 — Days 31–60: Risk and policy

  • Apply the Risk Taxonomy 2026 to every use case in the register.
  • Draft the AI Use Policy (GOV-series Module).
  • Conduct initial vendor due diligence on the top three AI systems.
  • Complete the AI BoM for all active systems.

Phase 3 — Days 61–90: Evidence production

  • Run the Diagnostic Pro (if Free Baseline score is ≥ Operational Band).
  • Draft the first Defensibility Posture Statement — governance section.
  • Schedule the first board reporting slot for Legal AI governance.
  • Identify the top two progression investments for the next 90 days.

The 90-day output

At day 90, a legal function at the Foundational Band will have: a documented mandate, a complete AI BoM, a risk-classified use case register, a draft DPS, and a board-ready governance narrative. That is Defensibility in practice — not aspiration.

Three-phase 90-day roadmap for legal AI defensibility from governance baseline to evidence production

The 90-Day Defensibility Roadmap moves legal teams from ad hoc AI use to a board-ready defensibility evidence pack.

Within 90 days, a general counsel at the Foundational Band can move from scattered AI experiments to a documented, board-ready defensibility posture anchored in diagnostics, governance artefacts, and a clear progression plan.

Key Takeaways

  • The 90-Day Defensibility Roadmap sequences 12 concrete milestones so general counsel know what to do first to bring legal AI under institutional control.

  • Across three phases—governance baseline, risk and policy, and evidence production—the roadmap builds a complete, risk-classified view of legal AI activity.

  • By day 90, legal teams at the Foundational Band can evidence a documented mandate, AI Bill of Materials, risk-classified use case register, and draft Defensibility Posture Statement.

  • The roadmap is designed to produce a board-ready governance narrative and evidence pack that can also be used with regulators and internal audit.

  • Defensibility is treated as a practical operating state, not an aspiration, anchored in repeatable diagnostics and governance artefacts.
