The 90-Day Defensibility Roadmap
The question most general counsel ask after reading the Blueprint is not “what should we do?” but “what should we do first?” The 90-Day Defensibility Roadmap answers that question.
The roadmap sequences 12 milestone-based actions for legal functions at the Foundational or Operational Maturity Band. Each milestone produces a concrete output. Together they produce the evidence pack a general counsel can place before a board or regulator within 90 days.
The three phases
Phase 1 — Days 1–30: Governance baseline
- Run the Free Baseline Diagnostic — establish Maturity Stack placement.
- Draft the AI mandate (Pillar 1 — STR-01).
- Name the AI governance lead and define the escalation path.
- Create the initial AI use case register (list what is currently deployed).
- Begin the AI Bill of Materials (name every AI system and vendor).
Phase 2 — Days 31–60: Risk and policy
- Apply the Risk Taxonomy 2026 to every use case in the register.
- Draft the AI Use Policy (GOV-series Module).
- Conduct initial vendor due diligence on the top three AI systems.
- Complete the AI BoM for all active systems.
Phase 3 — Days 61–90: Evidence production
- Run the Diagnostic Pro (if Free Baseline score is ≥ Operational Band).
- Draft the first Defensibility Posture Statement — governance section.
- Schedule the first board reporting slot for Legal AI governance.
- Identify the top two progression investments for the next 90 days.
The 90-day output
At day 90, a legal function at the Foundational Band will have: a documented mandate, a complete AI BoM, a risk-classified use case register, a draft DPS, and a board-ready governance narrative. That is Defensibility in practice — not aspiration.
